Organic clicks are down across most industries and it is not a penalty. Search now answers the easy questions itself. Here is how to tell a real problem from a changed route, and what to do about each.

A familiar conversation this year: a business owner opens Analytics, sees organic traffic down by a third on last year, and assumes something is broken. An agency is blamed, or a penalty is suspected, or a rebuild is proposed.

Then you ask how many enquiries came in last month, and the answer is: about the same as always.

Those two facts together are not a contradiction, and understanding why saves a lot of money spent fixing the wrong thing.

What changed

Search engines increasingly answer the question on the results page. Someone who would once have clicked your article to learn what a term means now reads two sentences and leaves satisfied. They were never going to hire you. They were looking up a definition.

The scale is significant: measurements of searches that end without any click have risen sharply since generative answers rolled out, and where an overview appears, click-through on the top results drops substantially. Desktop is hit harder than mobile.

The exposure is also wildly uneven by industry. Business and technology topics attract AI answers on the large majority of queries. Shopping queries attract them rarely — if you sell products, you have barely felt this.

So the traffic you lost is disproportionately the traffic that was never going to buy. That is not a comfort if you sell advertising by the impression. If you sell services, it changes what you should measure.

Telling a changed route from a real problem

Three checks, in order. They take about ten minutes.

1. Did enquiries move?

Forms, calls, WhatsApp messages. If these held while clicks fell, you are looking at a routing change, not a decline. If enquiries fell in step with clicks, that is a real problem and the rest of this article is not your answer.

2. Did branded search rise?

In Search Console, compare searches for your own name over the same period. When you are being cited in answers without being clicked, some of those readers come back later by name. Branded search rising while total clicks fall is the signature of that.

3. Which pages lost the traffic?

If the losses are concentrated in definitional articles — what is X, how does Y work — that is the pattern. If your service pages and pricing page lost traffic, something else is wrong and it deserves proper investigation.

What to do about it

Stop writing the pages that get answered for you

A general explainer on a well-covered topic now competes with an instant summary. That does not mean stop publishing. It means publish what a summary cannot replace: your actual prices, your process, a real project with real numbers, a comparison made from experience rather than from other people's blogs.

Become the thing being cited

If the answer is going to be given without a click, it is better to be the source of that answer than absent from it. Being named in a summary carries weight even without the visit, and cited brands see more of the clicks that do happen.

Move the goal from traffic to enquiries

This is the hard one, because traffic is easy to report and enquiries are not. But every report built on sessions will now show a decline that may mean nothing at all. If your agency still leads with traffic, ask them to lead with enquiries instead and watch how the conversation changes.

Build the channels that do not depend on it

An email list, a WhatsApp list, repeat clients, referrals. Businesses that spent the last two years building a direct relationship with their audience barely noticed this year.

The uncomfortable part

Some of the traffic that disappeared was never worth having, and some of it was. If your best route to a client was an article that ranked well and converted at a decent rate, and that article now loses two-thirds of its clicks, that is a genuine loss and no amount of reframing fixes it.

The honest position is that this rewards depth and punishes breadth. Ten thin articles covering obvious questions were a reasonable strategy in 2019 and are close to worthless now. One properly researched piece with original numbers in it is worth more than it has ever been.

Check your enquiries before you change anything. If they held, the sky did not fall — the route changed, and your reporting has not caught up.

Figures quoted are from published industry measurements and vary considerably by sector and query. Your own numbers are the ones that matter.
